E2E application migration program
- This program was certainly the most complex that I have the amazing opportunity to drive during the last few years! Main purpose was to migrate without impact on business activities, around 300 applications (Java, .NET home-made or packages), running on different OS (Solaris, AIX, Linux, Windows 2003, 2008, 2012), including storage (SAN, NAS), Network and security items (VLAN, F5, security guidelines), active directory (AD, ADLDS, ADMT, Access manager layer), to answer to CSSF (Commission de Surveillance du Secteur Financier) requirements and isolate all customer activities on a dedicated IBM Cloud (on premise)
- 10 M EUR, 10 000 man-days split on around 100 ETP (internal and external resources)
- Build Program Initiation documents, define scope in agreement with stakeholders and sponsor directives
- Initiate projects, assign Project leader, create PID
- Program follow-up with the management board
- Projects follow-up with project teams
- Budget follow up with financial lead team
- Risk management
- Issue management
- Review migration strategy including ARM/TRM parameters and digitalization opportunities
- Assign teams and coordinate actions with 3rd Parties
- During this program, the infrastructure provider was performing 2 internal transformations (from DTS-IS4F to IBM, from IBM to IBM and Kyndryl split) with impacts on contracts, deliverables, and capacity to deliver. This was particularly complex to manage on top off, but I did it
- A great challenge was also to combine Waterfall and Agile methodologies (Scrum) to assign resource capacity and prepare timeline combining 2 approaches (forecast vs Sprints) using bandwidth and ranges.
