Apr. 2021 - Sep. 2022AveiroContext Developing and assisting Grupo IP websites using CMS Drupal V.8.9.17: IP Corporativo, IP Património, IP Engenharia, IP Serviços, IP Tolls, IP Telecom; Main Activities - The ultimate deadline for this project was supposed to be in November 2020, which is why I was hired to be the Scrum Master/Team Leader as the client's last attempt to succeed in delivering the project without suffering any further penalties; - The main challenge was to motivate a team of eight people, who were working remotely and feeling unmotivated due to the long process of wear and tear with the customer due to repeated delays; - Implemented Scrum methodology and its main principles and practices; - Reviewing all backlogs; - Prioritize and manage sprint backlogs; - Adapted Scrum rules so that sprints would last one week and still be deliverable. These were tasks and web pages for the client to review, since one of the client's main complaints was the lack of transparency and response from the team. - Elaborating and organizing all the documentation of the projects, which was non-existent up to my hiring due to particularities of the project; - In addition to developing the role of PSM, I also participated in the development and creation of views and content within the Drupal tool; - In the final phase, as other colleagues were on vacation, I also started to assume the role of Product Owner dealing directly with the customer; - At the end of 2 months of work, we were able to reduce the excess loss of the project from 250% to 150% and the project was finally delivered with the best possible quality.
