As a member of the management committee in charge of digital transformation strategy, I : - Set up the IT production process from business need to IT solution (and not the other way around).
- Shifted IT teams from V-cycle to Agile mode
- Set up and managed between 10 and 25 engineers (PO / PM / QA / SM / Devs... both internal and external), depending on the intensity IT needs
- Managed a budget of between €2M and €6M
- Prioritized between an obsolete legacy system and the need to maintain it in an operational state, and the intense need to diditize internal tools and the end-user experience. Main projects delivered : - Implementation of conversion tracking between Web leads and customers, enabling optimization of Web advertising budget allocation.
- In-house legacy ERP billing engine compliance
- Implementation of an electronic signature integrated into the ERP, dematerializing the process in the pandemic context.
- Creation of a Web app for the Call Center team
- Creation of a Web app for the Key Accounts team
- Creation of a CRM Web app used by all agencies
- Complete overhaul of the internal management tool (ERP) For each of these projects, I systematically start from the business need (field and/or management) and produce an optimized target process. I then create or upgrade an existing tool to support the target process and achieve the business objective in an optimal way, the aim being to refocus human resources on tasks with the highest added value for the company.

As a member of the management committee and executive secretary to the board of directors, I contributed to the company's turnaround (from cashburn to breakeven to profit) by identifying citical operational optimization projects and then implementing the necessary processes and IT tools. Main projects under my responsibility:
- Calibration of stock levels at the central warehouse (safety stock, critical levels, rotation) according to the product life cycle, scrapping of the €2M of dead stock accumulated prior to the implementation of this process.
- Switch from push to pull on factories and suppliers, to calibrate production on demand forecasts and on the order portfolio, as part of an Assemble - To - Order logic.
- Creation of a customer extranet ("EolNet") enabling our distributors to place orders with a live knowledge of availabilities and lead times. Management of 8 in-house staff (IT, BI & Data) and external service providers
