Jul. 2023 - Jul. 2024São Paulo, BrasilDuring my tenure at Santander Insurance BD, I led the standardization and optimization of processes for 22 distinct teams, covering auto insurance and related services such as towing, card insurance, and payroll loan insurance. My primary focus was to enhance operational efficiency and team performance by implementing agile management practices. I developed and implemented the product Discovery process, providing a structured approach to identifying and developing new opportunities. This process resulted in significant improvements in team outputs, notably reducing Lead Time, increasing flow efficiency, and decreasing Cycle Time. Additionally, I was responsible for implementing a maturity model in the Insurance BD, enabling continuous and systematic evaluation of team progress and effectiveness. I facilitated PI Plannings, ensuring strategic alignment and efficient coordination among teams, and managed critical dependencies to prevent blockages and ensure project continuity. I also significantly contributed to the improvement of DevOps pipelines, optimizing the software development and delivery process, resulting in faster delivery cycles and higher quality in delivered products. Furthermore, I managed the Insurance BD's OKRs, implementing regular Check-ins and planning the quarters with a focus on tactical and strategic OKRs. This approach ensured transparency, alignment, and focus on organizational priorities, promoting a results-oriented culture. My work contributed to a remarkable transformation in how teams operate, driving innovation and delivering value to customers and the organization. With a results-focused and continuous improvement approach, I helped create a collaborative and efficient ecosystem aligned with Santander's strategic objectives.
